What a Missed Call Is Worth to a Plumbing or HVAC Business: A Worksheet

Work out what a missed call is worth to your plumbing or HVAC business with your own call log and job profit. A blank worksheet, no outside statistics.

Start with your own phone, not an average.

Averages describe other people's businesses. A plumber who does mostly emergency repairs earns differently from an HVAC company that sells replacements. Your call log and your books are the only honest source.

Show your answers to someone who knows the business, such as a partner or an office manager. They'll catch a number you're guessing at. Round honestly. A figure that's roughly right beats one that looks precise and isn't.

Fill in six blanks.

Write each answer down. Use your best honest figure, and note where you're guessing. Mark each guess with a question mark. You'll want to see how many there are.

  • M: the calls you missed last month. Your phone's call log lists them. Include calls that rang out and calls you declined. Leave out spam.
  • N: how many of M came from people who weren't already your customers. Search each number in your customer list or invoicing software. An unknown number counts as new.
  • B: the share of new callers you book when you do answer. Take a recent batch of new-caller calls you picked up. Count how many became booked jobs.
  • V: what an average job earns you in profit, not revenue. Take the invoice and subtract materials, labor and truck costs. If you don't know your costs, estimate and say so.
  • R: the share of missed new callers you think a faster response would win back. Think of the callers who left a voicemail and heard nothing for hours. Start low.
  • C: the real monthly bill of the option you're weighing, with overage and add-ons included.

Multiply, then compare.

Here is the sum:

N × B × R × V = ______ per month

Now compare that figure with C. If it's smaller than C, the option doesn't pay for itself on your numbers. If it's larger, look at the gap. A small gap leaves no room for a wrong guess.

Run the sum once for each job type.

A drain clearing, a water heater swap and a furnace replacement don't earn the same. Split your new callers by the job they usually become. Use a separate B and V for each. Add the results.

For an HVAC business, a tune-up call may lead to a maintenance agreement. Count that repeat work only if your books show it. Otherwise leave it out.

Run it twice, low and high.

R is a guess, and the result leans on it. Run the sum with a low R and again with a high R. If both beat C, you have a case. If only the high one does, you have a bet. Either way, you know what you're betting on.

Then run it for a busy month and a slow one. A heat wave or a hard freeze changes M. One month tells you little.

The formula leaves things out.

  • It ignores a badly handled call. An AI that mishandles an urgent call can lose a job you'd have won by picking up.
  • It ignores your time. Every callback costs you minutes on a job site.
  • It ignores customers you already have. They may call back on their own.
  • It ignores things you can't measure, such as a caller who never left a trace.

Weigh these by hand. Don't fold them into R.

Check any option against your number.

Then ask each vendor the same questions:

  • What counts toward the bill: minutes, calls, seats or messages?
  • What do I pay past the included amount?
  • Which features cost extra?
  • Does the caller hear that it's an AI?
  • What happens when the AI can't help a caller?
  • How do I test it on my own calls before I commit?

A vendor that can't answer these clearly isn't ready for your phone.

How do I work out what a missed call is worth?

Use your own numbers. Multiply the missed calls from new customers, your booking rate, the share you think you'd win back, and your profit per job. Compare the result with the option's real monthly bill. The worksheet above lays out each blank.

Should I use revenue or profit per job?

Use profit. Revenue includes materials, labor and truck costs that you pay whether or not the call is answered. If you don't know your costs, estimate and say so.
